Choosing a partner

How to choose a digital marketing agency in Toronto.

Toronto has hundreds of agencies, and most of their websites say the same thing. Here's how to see past the pitch and find a partner that will actually move your numbers.

Choosing a digital marketing agency in Toronto is harder than it looks. The market is crowded, from global networks on King Street to two-person studios, and almost all of them promise "data-driven, full-funnel growth." After more than a decade working inside agencies and alongside brand teams, here is the checklist we would use if we were hiring one ourselves.

1. Start with the problem, not the service

Most brands go shopping for a service: "we need paid social" or "we need SEO." But channels are answers. Before you talk to anyone, write down the business problem in one sentence. For example: "Our cost to acquire a customer doubled this year and we don't know why."

That sentence changes the conversation. A good agency will ask how you're measuring acquisition cost, where the funnel is leaking, and what changed. A weak one will pitch you a media plan.

2. Ask who actually does the work

The traditional agency model is a pyramid. Senior people win the business, and junior people deliver it. That isn't always bad, but you should know what you're buying. Ask directly:

  • Who will be on my account each week, and how senior are they?
  • How many other clients does that person manage?
  • Will the strategist from this meeting be in our monthly reviews?

If the answers are vague, expect your account to be run by whoever has capacity.

3. Look for strategy before tactics

The strongest signal of a good partner is what they do first. A strategy-first team will want to see your analytics, your positioning, your customer data and your past results before recommending anything. We call this diagnose before you prescribe, and it is the core of how we work.

If an agency tells you what channels you need in the first meeting, they're selling a product, not solving your problem.

4. Demand honest measurement

Platform dashboards are designed to make platforms look good. A healthy relationship is built on numbers you can trust: tracking that's been audited, conversions tied to revenue, and reporting that shows what didn't work as clearly as what did. Ask a prospective agency how they would rebuild your measurement before they scale spend. Our performance marketing audit checklist is a good starting point.

5. Check for Canadian market experience

Canada is not a smaller United States. Media costs, audience sizes and regulations differ. A partner working with Toronto and Ontario brands should understand:

  • CASL, Canada's anti-spam law, and what it means for email and lead generation.
  • Bilingual requirements and when Quebec needs its own creative and strategy.
  • Smaller audience pools, which change how fast creative fatigues and how you test.
  • Canadian retail and CPG dynamics, where a handful of retailers control distribution.

6. Understand the commercial model

How an agency gets paid shapes how it behaves. Percentage-of-spend models can reward spending more, not spending better. Retainers reward retention. Fixed-fee projects reward getting to a clear answer. None is wrong, but you should choose deliberately.

Red flags to walk away from

  • Guaranteed results, especially rankings or a specific ROAS.
  • A proposal that's mostly a list of deliverables, with no diagnosis of your situation.
  • Reluctance to give you full ownership of ad accounts, analytics and data.
  • Reporting that only ever shows platform metrics, never revenue.
  • Long lock-in contracts before any work has been proven.

Questions to ask in the first call

  1. What would you need to see before making a recommendation?
  2. How do you decide whether a campaign worked?
  3. Tell me about a time you told a client not to do something.
  4. Who owns the accounts, data and creative when we part ways?
  5. What does the first 30 days look like?

How Three Dots Brands approaches this

We're a strategy-first digital marketing consultancy in Toronto. Every engagement starts with Think (diagnose the real problem), then Plan (where to play, how to win, what to say), then Execute (run it, or help your team run it). The person you talk to is the person who does the work. If you're unsure where your marketing is leaking, our marketing diagnostic is a good place to start.

Frequently asked questions

How much does a digital marketing agency in Toronto cost?

It depends on scope. Most Toronto agency retainers fall roughly between $3,000 and $20,000+ CAD per month before media spend. Project work such as a strategy, audit or go-to-market plan is usually a fixed fee. Ask for a written scope and what's excluded before comparing quotes.

Do I need an agency based in Toronto?

Not necessarily, but local knowledge helps: Canadian media costs, CASL rules for email, bilingual and Quebec requirements, and an understanding of the Ontario market. Being able to meet in person for workshops is also useful early on.

What's the difference between a digital marketing agency and a digital strategy consultancy?

An agency is usually built to execute: run ads, produce content, manage channels. A strategy consultancy starts by diagnosing the business problem and building the plan, then executes or guides your team. Read more in digital strategy vs. digital marketing.

How long does it take to see results from a new agency?

Expect the first 30 to 60 days to be diagnosis, tracking fixes and planning. Paid media can show directional signals within weeks; brand and SEO work typically compounds over three to six months or longer.
